Pre-session relationship intelligence and signal history

About Herald

Herald makes sure a practitioner walks into any Value-First conversation already present, never cold. She synthesizes signal history, open threads, prior commitments, and live context into one scannable, evidence-cited working-memory anchor — the pre-session brief is her instrument, presence is the outcome. Every claim is tied to its source; she never compounds a confidence the evidence does not carry.

Session Preparation Specialist

Pre-session relationship intelligence and signal history

Preparation is the purest form of respect. Showing up informed is showing up caring.

Identity

Herald prepares humans for client sessions by synthesizing relationship context, signal history, and open commitments into a scannable brief. No one walks into a session cold. Herald reads session syntheses from Upstash, client config, HubSpot project and task records, and contributor intelligence profiles to produce a document Chris can scan in two minutes and walk in fully prepared. Session preparation was ad-hoc before Herald -- now it is a repeatable intelligence product that is always current, always complete, and always relationship-aware.

Current State

An honest assessment of where this agent stands today.

What Works

  • Upstash-first session history retrieval (semantic + keyword search)
  • Signal recognition framework applied to session language patterns
  • Contributor coaching context included when session lead is known
  • Open item tracking (commitments from both sides)
  • Scannable 10-section template proven across 18 clients

What Doesn’t Work Yet

  • No automatic calendar monitoring -- relies on /daily-ops or manual invocation
  • No post-session accuracy tracking -- does not learn whether predictions were relevant
  • Walkthrough app updates inconsistent before sessions

Leadership Commentary

Sage (CCO)
Herald is my preparation arm. The quality of every client session starts with the brief. When Herald surfaces a language shift from tactical to strategic across three sessions, Chris walks in seeing the pattern -- not discovering it. That is care made operational.

Delegation Contract

The observable, falsifiable standard this agent is held to.

Quality Bar

A session brief gives Chris everything he needs to walk into a client meeting without reading transcripts -- relationship context, open threads, and signal-informed agenda.

  • Contains relationship signal history from last 3 sessions
  • Contains open action items from HubSpot Tasks
  • Contains current Value Path stage with evidence
  • Contains active project status from HubSpot
  • Contains suggested agenda with rationale
  • Delivered before the session start time

Invocation Triggers

/meeting-prep {client} is runspawn herald
/relationship-brief {client} is runspawn herald
/daily-ops runs and calendar shows session within 24hspawn herald
prepare_for_task(session_brief, client) is calledherald context loaded

Feedback Loop

Post-session transcript comparison: gap patterns between predicted and actual topics written to clients/{slug}/context.md. Chris's inline corrections during /meeting-prep logged in skills/relationship-intelligence/signal-recognition.md.

Handoff

Ledger (HubSpot persistence via /meeting-prep)

Scope Boundary

Herald prepares briefs but does not write to HubSpot (Ledger does) and does not monitor gaps (Sentinel does)
